When employees get used to regular office routines, it is possible that they sometimes unintentionally make errors or mistakes. For instance, if you know that your boss or supervisor won’t get mad if you arrive late or take 20 minutes extra during lunch hour, you will do this rarely in the beginning but as you get comfortable, without accountability and evaluation, you will get easy and it’s possible that your performance starts going down.
Most of the organizations don’t terminate their employees if there is decrease in their performance but they are given a performance improvement plan or PIP. This is a standard procedure to help the employee understand how the company sees his performance, what improvements are expected and how much time he has to respond with positive feedback.
Guidelines to create a Performance Improvement Plan:
- Explain lack in performance:
A PIP or performance improvement plan is a formal and legal document and it is one of the documents that should be kept precise and to the point. This means you should get to the point in the beginning of the notice and start the letter with a soft comparison of the current and previous performance of the subjected employee. This is a great opportunity for you to explain how you saw the employee worked around the office, how much you appreciated his efforts and what problems or issues you are seeing currently in his performance. A professional advice is to conduct a one-on-one meeting with the employee first and explain the issues in his performance and then create a PIP for him if there is good response from him. - Define acceptable criteria:
This is the part of the PIP where you explain what improvements you expect from the employee and what level of improvement is acceptable for you. For instance, if we are talking about an employee who always comes late to the office, you can ask him to start getting to the office early with the option to not get late more than 2 days in a single week. You can see that even if the employee is asked to always get to office on time, it’s a realistic expectation but you can still give some margin to the employee if he doesn’t show any further problems or issues. - Explain the available support:
Keep in mind that most of the PIPs fail simply because the employer or HR manager expects the employee to take full responsibility and just turn his performance around over night. This is not a realistic expectation and when you ask your employee to improve his performance, you should also give him additional support from your end to assist him and help him. Even if you can’t help him, you can still talk to him to understand if he is having personal problems at home or he is not happy with his salary. The exact cause of the problem might help you to understand his situation and cut him some slack. - Define deadline to respond effectively:
If we are talking about performance improvement plan, it’s not going to continue indefinitely but there is surely a limited timeline. During this timeline, the employer expects the employee to not only respond effectively but also give helpful feedback and show improvement to indicate that he is in fact moving in the right direction. This can be a week, a month or 3-6 months depending on the nature of the issues with the performance and job of the employee. This portion can also include the schedule for evaluation meetings to check the level of improvement. - Explain the consequences:
This part is not ideal and not every employer and HR manager is happy to include it in a PIP but this is an important portion. Here you need to clearly indicate towards the consequences that the employee will face if he fails to respond to the PIP or if he lacks motivation to improve his performance over the given period of time. This can be demotion or transfer to another department or termination in some cases.
